The AI market is loud, and most of the noise is aimed at getting you to a demo. A good demo is designed to impress. It is not designed to tell you whether the thing will work in your business.
Before you sign for any AI tool, ask these five questions. They'll protect you better than any demo — and notice that not one of them is about the technology.
1. What decision or task does this actually change?
If the answer is a fog of "insights" and "efficiency," the ROI will be just as foggy. A tool that's worth buying changes a specific decision or removes a specific task. Make the vendor name it in one sentence.
2. Does it work inside the systems we already use?
Or does it quietly expect you to move your whole world over to it? The best AI integrates into the landscape you already run. Rip-and-replace is where budgets go to die. Favor tools that meet your business where it is.
3. What does "good" look like as a number?
Cost, speed, accuracy — pick the metric before you buy, not after. If no one on either side can name the number this is supposed to move, no one will ever realize the benefit. "It felt faster" is not a result.
4. Who owns it after go-live?
A tool that no one owns quietly dies, no matter how good it is. Going live is not success — it's the start of the part that actually matters. Name the person accountable for the outcome before the contract, not six months in.
5. What happens when it's wrong?
Every useful system is wrong sometimes. That's not a reason to avoid AI; it's a reason to understand the failure. How will you know when it's off? How easily can you catch and correct it? A tool that's confidently wrong and hard to check is more dangerous than no tool at all.
