Days 1–30 — Find the win
Start from a commercial objective, not a technology. Where is the business actually losing time, money, or accuracy?
- Map where the hours and errors really go — talk to the people doing the work. - Pick one high-value, low-drama process: repetitive, measurable, and safe to get wrong occasionally. - Define success as a number you already track — cost, cycle time, error rate.
You end the month with a single, well-chosen target and a clear definition of "good."
Days 31–60 — Build it inside the work
This is where most pilots quietly fail, so this is where we're most deliberate.
- Prototype against real, messy data — not a clean demo sample. - Integrate into the tools your team already uses, so adoption isn't extra work. - Set the guardrails: what's automated, what stays with a person, where it must stop and ask. - Put it in front of the people who'll live with it, and adjust to what you learn.
You end this month with something working in the flow of real work — not a slide.
Days 61–90 — Prove it and hand it over
- Measure the benefit against the number you set on day one. - Name an owner accountable for the outcome going forward. - Document what worked, what didn't, and the obvious next candidates.
Now — and only now — you've earned the strategy conversation, backed by a result instead of a projection.
Ninety days won't transform your entire business, and that's the point. It gives you three things that a grand roadmap never does: one real win that paid for itself, a repeatable method your team believes in, and the confidence to scale on evidence rather than hope.
