Pilots rarely die because the technology failed. Here are the four reasons they really stall — and the least-technical fixes that get them moving again.
If your AI pilot stalled somewhere between "promising demo" and "actually in production," you are not behind. You are standing in the most crowded place in enterprise AI.
The good news: pilots rarely die because the technology failed. They stall for reasons that have almost nothing to do with the model — which means the fix is usually within reach.
The four reasons pilots stall
1. The demo solved a problem no one was measured on. It was clever, but it didn't move a number anyone's accountable for. When budget season comes, "interesting" loses to "essential" every time.
2. It worked on clean data. Your real data isn't clean. The proof of concept ran on a tidy sample. Production met the messy, inconsistent, exception-riddled reality of your actual systems — and quietly fell over.
3. It lived beside the workflow instead of inside it. Using it meant opening another tab, exporting a file, or copying a result somewhere. Anything that makes the day more work gets abandoned, no matter how smart it is.
4. Going live was treated as the finish line. The launch got celebrated; the ownership didn't. With no one accountable for what happened next, the pilot slowly drifted into the graveyard.
The restart is usually less technical than you think
Notice that none of those four is really a technology problem. So the fix rarely starts with a better model. It starts with three unglamorous moves:
- Reconnect the work to a commercial outcome. Tie it to a number someone already owns, so the value is obvious and defensible. - Integrate it into the tools people already use. The best automation disappears into the workflow. If using it is extra effort, it won't get used. - Name an owner. One person accountable for the outcome — not the launch, the outcome — changes everything about whether a pilot survives.
