Hold less inventory and margin improves but fill rates slip; hold more and service is safe but capital balloons. The tradeoff feels binary because no one can see both sides clearly in time. Here's the fix.
Every distributor lives with the same tension: protect margin, or protect service levels.
Hold less inventory and your carrying costs and capital improve — but fill rates slip and customers notice. Hold more and service is safe — but cash and cost-to-serve balloon. It's the central balancing act of the business, and most teams manage it by experience and a spreadsheet that's already a week out of date.
Why it feels like a binary choice
It isn't really a law of physics — it's a visibility problem. The "right" inventory position is different for every SKU, every location, and every week, and it depends on things that move constantly: demand signal, lead times, supplier reliability, cost-to-serve, and the service-level commitment for that customer. No human can hold all of that in view at once, per SKU, in time to act. So teams fall back on rules of thumb and over-correct — too lean until a miss, then too heavy until the cost bites.
Seeing both sides at once
An agent can hold the full picture continuously and turn the tradeoff from a guess into a decision:
- Where you're carrying too much — capital tied up beyond what service actually requires. - Where you're about to miss — a likely stockout before it happens, with time to act. - The specific move — the reorder, the reallocation, the safety-stock tweak that protects service without over-buying.
The tension doesn't vanish — but it shrinks, because you're no longer choosing blind. You're making a clear-eyed call with both margin and service level in view.
Most "impossible" operational tradeoffs are really visibility problems in disguise. When the data is clean, current, and watched continuously, the choice gets smaller and the decisions get better — which is exactly where agentic AI earns its keep in distribution.
We start from the commercial objective — protect margin and service levels — and put AI on the decision inside the systems you already run, with a human owning the call. Going live isn't the win; a business that stops choosing blind is.
