Enterprise Intelligence Group
Forecasting and replenishment consulting for retail, CPG and distribution
Improve retail and CPG planning with a review of demand, data, replenishment rules and execution. EIG supports existing systems and technology decisions.
Forecasting & Replenishment
Improve the decisions between the forecast and the shelf
Enterprise Intelligence Group helps your business and technology teams establish which changes matter, what evidence supports them and how to put them into practice.

Illustrative record structure
Make a forecast override reviewable
- Forecast and adjustment
- Record the original forecast and proposed change.
- Reason and evidence
- Record the reason and the evidence available at the time.
- Approval authority
- Name the person authorized to approve the intervention.
- Review or expiry
- Set when the intervention will be reviewed or expire.
Compare the same product, location, time horizon and metric. An improvement in an aggregate measure does not, by itself, establish that the intervention caused it.

Find where the planning decision breaks down
A forecast can look reasonable while availability, inventory or waste moves in the wrong direction. The problem may sit in the model. It may also sit in the data, ordering rules, supplier constraints or the way an exception becomes a decision.
Follow the planning decision from the forecast signal through the exception, evidence, action and review.
1. Forecast signal. A forecast for a defined product, location and period.
2. Exception. An event, constraint or override changes the planning question.
3. Evidence. Check data, assumptions, rules and what was known at the time.
4. Planner decision. Record the decision, owner and reason.
5. Replenishment action. Translate the agreed decision into ordering or supply action.
6. Review. Compare the outcome, exception and next decision.
If your planning system is already live, the starting point is the workflow that is not delivering the intended result. A review does not presume that the platform must be replaced.
When to bring EIG in
- Your team repeatedly overrides forecasts without a clear record of the reason or result.
- Availability and excess inventory are both problems, despite investment in planning software.
- A promotion, new item or range change exposes gaps between planning, supply and stores.
- You are considering replacement software and need to distinguish capability gaps from implementation or operating-process gaps.
- You need an experienced partner to connect business requirements with delivery and adoption.

Retail Planning Performance Review
Retail planning consulting for forecasts, exceptions and better decisions
If planners do not trust the forecast, the answer is not always another forecasting tool. Demand history, promotional events, product changes, overrides and unclear responsibilities can all affect how a plan is created and used.
EIG examines an agreed planning process to distinguish data problems, system assumptions and working practices. We support retailers, CPG businesses and distributors in defining what needs to improve before changing software or expanding an implementation.
When this review is useful
- Is your planning team spending too much time resolving recurring exceptions?
- Are forecast overrides recorded with reasons and reviewed against subsequent results?
- Promotions, new products or assortment changes are difficult to incorporate into the plan.
- A planning implementation is live, but adoption and value remain unclear.
What you receive
- A planning workflow assessment showing decisions, inputs, responsibilities and handoffs.
- An exception and assumption register, including the evidence needed to distinguish forecast issues from supply or execution constraints.
- Agreed definitions for relevant measures, such as forecast error, bias, override frequency and exception workload.
- A prioritized improvement backlog and validation approach for the selected planning process.
The review uses stakeholder sessions and permitted examples from your planning cycle. We agree the categories, locations, time horizon and available data before work begins. Comparisons are made on a consistent basis; a change in a metric is not automatically attributed to a software or process change.
Choose the right starting point
If the immediate question is how the forecast is created and used, start here. If the issue is how demand becomes replenishment orders under supplier and inventory constraints, discuss the Supply Chain Planning & Replenishment Review. Where the problems overlap, we define one coherent scope.
This is a standalone paid review. Further requirements, implementation, adoption and benefits-realization support can be agreed separately.
Scope, deliverables, the mix of on-site and remote work, timing and commercial terms are agreed before the engagement begins.

Retail Supply Chain Planning & Replenishment Review
Retail supply chain consulting, focused on availability and inventory decisions
Stockouts, excess inventory and repeated order overrides can have different causes. Before changing a system or replenishment rule, establish where demand, supplier constraints, inventory policies and operational handoffs are working against each other.
EIG reviews an agreed planning-to-replenishment workflow with your business and technology teams. We examine the evidence behind ordering decisions and identify practical improvements across People, Process, Data and Technology.
- Availability remains inconsistent despite inventory investment.
- Teams repeatedly override orders without a clear record of why.
- Lead times, pack sizes, minimum orders or supplier constraints are poorly reflected in planning.
- A new replenishment solution needs business requirements and acceptance criteria.
- A current-state map of the agreed demand-to-order workflow and its accountable owners.
- An issue register separating data, policy, system and execution problems, with supporting evidence and unresolved assumptions.
- A prioritized improvement plan, including changes to investigate and decisions your team needs to make.
- A measurement and validation plan for the agreed availability, inventory or exception measures.
We start with a defined category, location group or workflow. Your team contributes relevant process information and permitted samples of demand, inventory, order and supplier data. Where evidence is incomplete, we document the gap rather than present an assumption as a finding.
From review to improvement
The review is a standalone paid engagement. If further support is useful, we can separately scope requirements, data preparation, implementation coordination, adoption or a post-change value review. You do not need to commit to a software purchase or a wider programme to begin.

What you receive
- A decision map showing the handoffs between business teams, data and systems.
- An evidence and assumptions register distinguishing known issues from hypotheses.
- A prioritized improvement backlog covering data, configuration, process, adoption and any genuine technology gap.
- Acceptance tests and outcome measures to establish whether the agreed change works.
- A recommendation on the next delivery step, which may improve the current platform rather than replace it.
What we need from your team
The first discussion needs a clear description of the problem, the affected workflow and the people involved. Detailed access follows agreed scope and confidentiality arrangements. A review may use forecasts, orders, sales, stock availability, item/location data, replenishment parameters and examples of recent interventions.
Where AI can help
AI can assist with assembling evidence, identifying inconsistencies and preparing exception explanations. Its output needs traceable sources, defined authority and evaluation against the decisions it supports. An agent should not invent supplier commitments, change an approved forecast without authority or treat a missing data field as proof a constraint does not exist.
We focus on useful AI inside the operating process, not an AI project for its own sake.

QUESTIONS WE ARE OFTEN ASKED
Do we need new software?
Not necessarily. The review distinguishes issues in capability, data, configuration, working practices and adoption before recommending an investment.
Can EIG work with our software provider or systems integrator?
Yes, with agreed responsibilities, access and scope. Platform-specific delivery commitments depend on verified expertise and the work required.
Does the review guarantee better forecast accuracy or lower inventory?
No. We agree relevant measures, establish evidence and test changes. Accuracy, availability, inventory and waste must be considered together.
Is the initial conversation the full review?
No. It establishes fit and scope. A consulting engagement and its deliverables are agreed separately.
