Where AI Actually Pays Off in Retail Merchandising: Six Places to Start

Six merchandising workflows in which to evaluate AI assistance, with business evidence and decision ownership established before automation.

AI should be evaluated against a specific retail decision, not a general promise of higher margin. The six areas below are candidates for investigation, not reported EIG client results or guarantees of improvement. For each, establish the available evidence, operating constraints and accountable decision-maker before deciding whether AI, a process change or an improvement to existing technology is appropriate.

1. Category management

Where the range, space, promotion and price logic a category turns on is held by a few experienced people rather than recorded, capture it. With that record and permitted access to the relevant performance, supplier and history data, an assistant can bring context to the point of decision, with its sources cited for the category manager to check; the category manager still decides.

2. Assortment decisions

What to introduce, retain, expand or delist is judgment under pressure. AI does not replace the merchant; where supplier role, customer demand and prior attempts are recorded and permitted as inputs, it can surface candidates with that context attached for review.

3. Space-to-sales

If space is set in a planogram that is not revisited as sales change, best-sellers can be left short of facings while slower lines keep space they no longer justify. Compare facings with current sales at an agreed review point, record the reason and approver for any departure from the numbers, and evaluate analysis assistance where that comparison is too slow to repeat across the range.

4. Promotion planning

Where post-event learning is not fed back into the next plan, capture the promo history and the reasoning behind it. With that record, an assistant can assemble the comparable past events and their results for a proposed promotion, for the team to weigh before it runs; it is evidence to review, not a prediction to rely on.

5. Knowledge capture

Where buyers and planners carry ranging philosophy, supplier history and negotiation logic that no current system records, capturing it into a governed library is what gives the other use cases something checkable to work from.

6. Store operations

Where the know-how that keeps stores running well, replenishment, compliance and follow-up, varies between locations, capture it into a shared standard that each location can apply, and check that it is being applied.

The common thread

None of these start with a model. They start with the knowledge behind the decision. Get that governed, evaluate AI assistance on permitted, relevant records with cited evidence and human review, and measure the result rather than assume improvement.

A focused starting point

EIG can help examine a defined merchandising decision process, its information requirements and the practical work needed to make the record usable. Scope, participants, permitted sources and deliverables are agreed before the work begins.
